The Challenge


Vrajesh Textiles had been running for four decades out of Surat's Ring Road textile market. Their products were excellent. Their brand was trusted locally. But 90% of their online sales were happening through WhatsApp forwards and Instagram DMs — no tracking, no automation, no scale.


Their existing website was a 2018-era WordPress site with no product catalogue, slow loading (6.2 second LCP), and zero search engine presence for any commercial terms.


The owner, Mr. Vrajesh Patel, came to us with a clear goal: "I want to sell sarees and dress materials online like a real company."


Our Approach


We started with a discovery workshop where we mapped:

  • Their best-selling product categories (sarees, dress materials, suit sets)
  • Their existing customer base and buying patterns
  • Their logistics capability (they were already using Shiprocket)
  • Their team's technical comfort level

  • The decision: Shopify Plus

    For a product-heavy business with 1,200+ SKUs, Shopify was the clear choice. The inventory management, order processing, and payment integrations were all battle-tested.


    What We Built


    The Store Architecture


    We designed a custom Shopify theme from scratch — no premium template. The design language reflected the richness of Indian textiles: warm tones, generous product imagery, and a browsing experience suited to how women actually shop for sarees (by occasion, colour, fabric, and price).


    Key technical decisions:


  • **Metafields** for fabric composition, care instructions, and occasion tags
  • **Smart collections** that automatically populate based on tags
  • **Shiprocket integration** for automated shipping calculations
  • **Razorpay + UPI** as primary payment methods (UPI now drives 68% of their orders)
  • **WhatsApp chat integration** to capture hesitant buyers

  • Performance Engineering


    The previous site's 6.2-second load time was killing conversions. We:


  • Compressed and converted all images to WebP (reduced total image size by 78%)
  • Implemented lazy loading for below-fold products
  • Removed 14 unused apps from the previous site
  • Moved to a proper CDN setup

  • Result: **1.8 second LCP** from day one.


    SEO Foundation


    Alongside the build, we laid the SEO groundwork:


  • Structured URL architecture (/collections/sarees/banarasi-silk-sarees)
  • Schema markup for products (enabling rich snippets in Google)
  • Google Merchant Center setup for Shopping ads
  • 47 collection pages targeting high-intent search terms

  • The Results (First 90 Days)


    The store launched in week 6. Here's what happened:


    **Month 1:** ₹4.2L in online revenue. Small but validated the fundamentals.


    **Month 2:** Organic traffic began climbing. ₹8.7L revenue. The WhatsApp integration drove significant recovery of abandoned carts.


    **Month 3:** Google Shopping campaigns we set up (in parallel with SEO) started converting. ₹18.4L revenue. The site ranked page 1 for "buy banarasi sarees online" and "silk dress material Surat."


    **The conversion rate moved from an estimated 1.1% on the old site to 4.2%** — a massive jump driven by better product pages, faster loading, and trust signals.

    Key Learnings
